The GROUND Method: six stages before AI
Technology is an amplifier. Put AI on a broken operation and it magnifies the chaos; put it on a ready one and it multiplies the result. GROUND is how BBI builds the ground first: six stages, in order, each ending in evidence a reviewer can read. It is the spine of every engagement, every free tool on this site, and the AI Pre-Flight diagnostic.
Why the word
Ground truth is the data-quality term, and it was a military term first: verified on the ground rather than assumed from a distance. Grounded AI is BBI's differentiator: AI that answers from the client's own documents, not the internet. And pre-flight happens on the ground, which is why the diagnostic is called the AI Pre-Flight. Six words, drawable from memory on a napkin, no letter that needs explaining twice.
The six stages
GGather
Listen before you architect. Five discovery questions, asked of the people who do the work, in their words. The use case gets stated in one sentence a reviewer will accept, and someone is named accountable for the outcome. Nothing is designed yet.

RReveal
Find the real problem under the stated one, and measure the ground truth. Where the data actually lives, who owns it, how fresh it is, and where two systems disagree on the same number. The six ERP failure modes get checked here. Baseline before any intervention.

OOrder
Sequence the system before adding intelligence. Decision versus task. The shadow spreadsheets and side systems that run the real process get mapped. Constraints and leverage points are named. Doing things in the right order is the expensive lesson most AI projects learn late.

UUnify
People, process, and data agree on one picture. Security, legal, and the business owner read the same one-page description before anything is built. The human review gate is designed. The owner can explain the plan back, which is the test of whether it is understood.

NNarrow
Strip it to the minimum necessary complexity. One clean move: one step of one workflow, a pilot with a stop rule, tools already approved, an off switch that works in a day. Dead subscriptions and duplicate tools get cut. Plain-English decision tools, not dashboards for their own sake.

DDeploy and Demonstrate
AI goes on a ready system, and the proof is measured at fixed windows. Day 30, 60, and 90, never mid-run. Capability transfers to the client's own leaders. The proof report becomes the next case study. Evidence is graded at set windows; action continues, watching stops.

Where GROUND comes from
GROUND rests on the founder's own primary research, not on borrowed studies. Dr. Tatianna Gilliam's 2022 doctoral dissertation at Walden University, Enterprise Resource Planning Implementation Strategies in Small- and Medium-sized Manufacturing Enterprises, was a qualitative multiple case study of ERP leaders at U.S. manufacturing SMEs. It identified five themes in the strategies that worked: company culture and business process strategy; diffusion of innovation and digital transformation strategies; planning, managing, and leading strategies; change management strategies; and methods of implementation and lessons learned. Its primary recommendation was that leaders identify the causes of resistance to organization-wide buy-in.
Each GROUND stage relabels an instrument BBI already used in practice: the discovery conversation (Gather), the six ERP failure modes and the readiness score (Reveal), decision-versus-task and shadow-system mapping (Order), the roadmap built in the room (Unify), one clean move and the 30-day quick win (Narrow), and the 30/60/90 proof cadence (Deploy and Demonstrate). The method is the operating rhythm of that research and that practice, written down so it can be taught and checked.
How BBI decides inside every stage: the five gates
Each stage ends by passing five gates. A gate is a question; a stage is a body of work. Human authority is final at every gate.
- DecisionWhich choice this workflow must make
- EvidenceWhat sources support that choice
- RiskWhat residual uncertainty remains
- ReviewWho can approve or stop
- NextWhat operational step follows
Working alignment to NIST AI RMF
- Governwho may say no (Unify, Deploy)
- Mapwhere AI is already in the work (Gather, Order)
- Measurewhat evidence counts (Reveal, Deploy)
- Managewhat happens when it fails (Narrow, Deploy)
BBI is not a certified RMF assessor. The mapping is a working alignment, not a certification claim.

- GROUND Skills Pack: twelve one-time skills, two per stage, for Claude, ChatGPT, or Copilot.
- GROUND Instruments and the ERP Toolkit: the recurring routines and workbooks that keep the evidence current.
Questions people ask about GROUND
What is the GROUND Method?
GROUND is Brilliant Brainstorm Intelligence's six-stage method for readying an operation before AI is added to it: Gather, Reveal, Order, Unify, Narrow, Deploy and Demonstrate. Technology is an amplifier. Put it on a broken system and it magnifies the chaos; put it on a ready one and it multiplies the result. GROUND is how BBI builds the ground first.
Is GROUND an AI framework or an ERP framework?
Both, because the failure is the same. An ERP configured to an undocumented process and an AI tool reading unowned data fail for the same reason: the system was not ready for the technology. GROUND is applied to ERP selections and go-lives, to AI use cases, and to the governance of AI already in use.
Where does the GROUND Method come from?
From the founder's 2022 doctoral study of ERP implementation strategies in U.S. manufacturing SMEs (Walden University), and from BBI's ERP operations and costing work. Each stage relabels an instrument BBI already used: the discovery conversation, the failure-mode scan, the readiness protocol, the roadmap built in the room, and the 30/60/90 cadence. The research base is on the About page.
How do the five gates relate to GROUND?
The five gates (Decision, Evidence, Risk, Review, Next) are how BBI decides inside an engagement, at every stage. GROUND is the sequence of the engagement. A gate is a question; a stage is a body of work. Every stage ends by passing its gates.
How does GROUND map to NIST AI RMF?
Govern maps to Unify and Deploy (who may say no, who reviews); Map to Gather and Order (where AI is already in the work); Measure to Reveal and Deploy (what evidence counts); Manage to Narrow and Deploy (what happens when it fails). BBI is not a certified RMF assessor; the mapping is a working alignment.
Can I use the GROUND Method without hiring BBI?
Yes. Every stage has free tools: the AI Readiness Checklist and the two ERP scans score a case, the GROUND Skills Pack does the one-time jobs, the GROUND Instruments and ERP Toolkit keep the recurring evidence. The AI Pre-Flight is the paid, verified version of the same method.
